Organisation Actuation

Build the AI-conducted
version of your organisation

selfdriven.consulting designs and establishes a parallel AI-conducted version of your organisation — 8 conductors across all Areas of Focus, a Services Office as the operational spine, and a structured transition path from where you are to where you need to be.

This is not a transformation project

Most transformation programs describe a destination and leave organisations to close the gap themselves. Teams get confused about ownership. Progress stalls when the consultants leave. The slide deck gathers dust.

Actuation is different. We don't hand you a blueprint — we build the operating structure alongside you, appoint conductors into each of the 8 Areas of Focus, establish a Services Office as the permanent home of AI-conducted operations, and walk the organisation through the transition gate by gate.

You end with a functioning ai-native org

By the time the engagement closes, your organisation has 8 conductors in place with KERI credentials, a Services Office operational and staffed, a live agent roster running against your priorities, and an audit trail from day one.

The old organisation doesn't disappear — it continues operating in parallel while the new structure proves itself. The transition is managed, gated, and evidence-based. When you move, you move knowing it works.

What You're Building

An organisation that conducts itself

The AI-conducted organisation is not a technology project. It is a structural redesign — leadership, operations, accountability, and technology rebuilt around the conductor model and the 8 Areas of Focus.

The Services Office

The operational spine of the new organisation

The Services Office is the permanent home of AI-conducted operations. It houses the conductor network, the agent infrastructure, the KERI identity stack, and the audit trail. It is where the new organisation lives — and where the old organisation comes to engage it.

Conductor Registry

The Services Office maintains the live registry of all 8 conductors — their KERI AIDs, ACDC authority credentials, area assignments, and availability status. Every conductor is named, verified, and contactable.

  • KERI AID and vLEI credential for each conductor
  • Area assignment and scope of authority documentation
  • Delegation chain from engagement AID to conductor to agent
  • Rotation and succession protocols for continuity

Agent Infrastructure

The Services Office runs the live agent roster — 40+ specialist agents deployed, scoped, and monitored across all 8 Areas of Focus. Agents are activated and deactivated by their conductor in real time.

  • Live agent roster with delegated KERI credentials per agent
  • Agent scope definitions — task boundaries, time limits, data access
  • Monitoring dashboard for agent activity and output quality
  • Agent revocation protocols for immediate scope removal

KERI Identity Stack

The Services Office is the root of the organisation's identity infrastructure. All conductor and agent AIDs are issued from the organisational AID. The Key Event Log is the auditable source of truth for every action.

  • Organisational AID inception and distributed witness network
  • ACDC credential schemas for conductors, agents, and engagements
  • Pre-rotation key management and rotation schedule
  • Passkey / FIDO2 binding for conductor authentication

Audit & Reporting

Every action across every Area of Focus generates a KERI interaction event anchored to the Services Office KEL. The audit trail is independently verifiable by any party — regulator, auditor, or board — without asking selfdriven for anything.

  • Continuous KEL anchoring for all conductor and agent actions
  • Automated board and regulator reporting pack generation
  • Audit trail exports in formats accepted by ASIC, APRA, AUSTRAC
  • Quarterly external verification of the KERI witness network

Performance Architecture

The Services Office houses the OKR framework, performance dashboards, and measurement cadence for the new organisation. Progress is visible, attributed, and evidence-based — not reported in quarterly slide decks.

  • Area-level OKRs with conductor ownership and agent tracking
  • Real-time performance dashboard across all 8 Areas of Focus
  • Automated KPI collection and anomaly detection agents
  • Weekly conductor review cadence and monthly board pack

Engagement Interface

The Services Office is the front door for any part of the legacy organisation engaging the new structure. Briefs are submitted, scoped, and assigned through a structured intake process anchored from day one to the KEL.

  • Structured brief intake with 24-hour scoping response
  • Conductor matching across primary and secondary Areas of Focus
  • Engagement inception event on brief submission — KERI-anchored from the start
  • Client-facing audit trail accessible throughout the engagement
The Transition Path

Four phases from legacy to agent-conducted

The transition is managed, gated, and evidence-based. The old organisation continues operating throughout. Nothing is cut over until the new structure has proven it can absorb the function.

Phase 01
Blueprint & Appointment
Weeks 1–4
  • Map current organisation against all 8 Areas of Focus — identify gaps, duplications, and transition priorities
  • Design the conductor structure — role definitions, scope boundaries, reporting lines, and accountability architecture
  • Appoint the first wave of conductors — typically Direction, Accountability, and Protocols first
  • Issue KERI AIDs and ACDC authority credentials to appointed conductors
  • Establish the Services Office entity — AID inception, witness network, initial KEL
  • Deliverable: Organisation Blueprint, Conductor Role Profiles, Services Office inception event
Phase 02
Infrastructure & Agents
Weeks 3–8
  • Deploy full KERI/ACDC identity stack — conductor AIDs, delegation framework, witness network active
  • Activate initial agent roster — scoped to Phase 01 priorities and delegated from conductor AIDs
  • Build the Services Office operational infrastructure — intake process, performance dashboards, reporting cadence
  • Run first live engagements — real briefs, real agents, conductor supervision throughout
  • Complete remaining conductor appointments across all 8 Areas
  • Deliverable: Live agent roster, Services Office operational, first KERI audit trail entries
Phase 03
Parallel Running
Weeks 6–16
  • Old and new structures run in parallel — legacy organisation continues operating; conductors absorb functions progressively
  • Gate-by-gate transfer of functions to the new structure — only once performance evidence meets threshold
  • Enablement program for legacy staff — reorientation to conductor model, agent collaboration, and KERI accountability
  • Continuous monitoring of new structure performance against legacy baseline — conductor comparison dashboards
  • Board reporting on both structures with evidence-based gate recommendations
  • Deliverable: Gate assessment reports, function transfer log, comparative performance dashboard
Phase 04
Cutover & Continuity
Weeks 12–24
  • Final gate assessments — evidence-based board sign-off on each function transfer
  • Legacy structure wound down in sequenced order, with staff transitioned or redeployed
  • Services Office assumes full operational responsibility — 8 conductors in place, agents running, KEL active
  • 30-day post-cutover stabilisation — selfdriven conductors available for issue escalation and model tuning
  • Full KERI audit trail of the entire transition handed to the organisation
  • Deliverable: Final board pack, full transition audit trail, Services Office handover documentation
What You Leave With

A functioning organisation — not a report

The Actuation engagement ends when the new organisation is operational — not when the document is delivered. Every outcome below is a live, functioning capability, not a deliverable that describes what you should build.

01
8 Conductors appointed and credentialled
All 8 Areas of Focus led by named conductors with KERI AIDs and ACDC authority credentials. Accountable, reachable, and cryptographically verified. Not titles on an org chart — operating roles with live delegated authority.
02
Services Office operational
A functioning Services Office with its own AID, live agent roster, intake process, performance dashboards, and audit trail infrastructure. The permanent home of AI-conducted operations — not a consulting artefact.
03
Live agent roster across all 8 areas
40+ AI agents deployed, scoped, and running against your organisational priorities. Each agent delegated from its conductor with cryptographically-bounded authority and a time-limited mandate.
04
KERI identity infrastructure active
Full KERI/ACDC stack operational — organisational AID, conductor credentials, agent delegation framework, distributed witness network, and key rotation schedule. Self-sovereign identity from day one.
05
Complete transition audit trail
The full KERI audit trail of the transition — every conductor appointment, agent delegation, gate assessment, and function transfer. Independently verifiable by regulators, auditors, and board. Exported and owned by you.
06
Evidence-based gate assessments
Every function transfer is documented with a gate assessment report — performance evidence, risk assessment, and board sign-off. The transition is defensible to any stakeholder at any point, anchored in the KEL.
Who This Is For

Leaders with mandate to change — not just awareness of it

Actuation is not for every organisation. It is for the specific moment when leadership has concluded that the existing structure cannot get them to where they need to go — and has the mandate and appetite to build something new alongside it.

Right fit

  • Boards that have resolved to build an AI-conducted operating structure and need a design and implementation partner with the framework and infrastructure to do it
  • CEOs with a strategic imperative to cut structural cost, accelerate decision-making, or meet a regulatory mandate — and who see AI-conducted operations as the structural answer
  • Transformation leaders who have inherited a bloated or siloed legacy structure and need a parallel-build path that doesn't require destroying the legacy org to prove it works
  • Organisations that need demonstrable AI governance — cryptographic accountability, named conductors, verifiable audit trails — for regulatory, investor, or board confidence
  • Founders building new entities who want to establish the conductor model and Services Office from inception rather than retrofitting it later

Not right fit

  • Organisations looking for a technology implementation or AI tool deployment — Actuation is a structural and leadership engagement, not a software project
  • Leadership teams that are curious about AI-conducted operations but have not yet concluded it is the direction they are taking — start with the Studio Program instead
  • Organisations that need board approval before committing to the engagement — Actuation requires board-level mandate, not just executive interest
  • Engagements where the goal is a report, a strategy document, or a recommendation — Actuation ends with an operating organisation, not a deliverable
